Culture Debt Lab

Understand

The gap is rarely an accident.

A three-minute read on how promises drift from reality and why the system, not individual goodwill, often shapes what happens.

Idea

Culture Debt and technical debt

In software, shortcuts may accelerate delivery today while creating costs later. Organisations accumulate a similar debt when rules, practices and incentives repeatedly undermine the culture they promise.

The interest is paid in trust, attrition and credibility.

Lens

SAY to REWARD to DO

SAY

What does the organisation promise or encourage?

EVP, values, employer messaging, leadership communications.

REWARD

What do rules and systems encourage, measure, approve or make difficult?

Incentives, scorecards, budgets, policies, operational constraints.

DO

What happens in practice?

Employee experiences, observable behaviour, decisions and outcomes.

Test

The three-question Culture Debt test

  • Is the gap recurring?
  • Is it reproduced by the system?
  • Is it creating an accumulating cost?

Not every inconsistency is Culture Debt. An isolated incident, a legitimate trade-off or an unverified assumption does not, on its own, establish systemic debt.

Fictional example

NOVA is an international technology company promising “Grow. Own. Make an Impact.” Explore its evidence and make a recommendation to the CEO in the self-guided challenge.

The diagnostic question is not simply whether managers support growth, but what the organisational system makes easier or harder.
