About Culture Debt Lab
Why I created the Lab
Across many Employer Branding projects, I kept meeting the same pattern. Organisations invested in a clear, attractive promise, yet employees described a different reality. Rarely because anyone meant harm. More often because sensible-looking targets, rules and constraints quietly rewarded something other than what was promised.
Culture Debt is the name I use for that accumulated gap. It is not a new scientific concept or a revolutionary discovery. It builds on established thinking about organisational culture, employee experience, leadership and the psychological contract: the unwritten expectations people hold about what they give and what they receive.
The value of the Lab lies in connecting these perspectives and offering a more systematic way to explore them, so conversations move from opinions about culture to evidence about how the system works.
Professional approach
How it reflects the way I work
My work starts with listening and evidence before messaging. I look at what leaders say, what the organisation rewards and what people actually do, and where those three drift apart.
The Lab turns that habit into a shared method. It is a thinking tool, not a scoring system. It does not calculate a Culture Debt score or validate your conclusions. It helps you form a clear hypothesis and prepare a better conversation with the people who own the underlying decisions.

Why it matters
What Employer Branding can and cannot do
Employer Branding is well placed to notice misalignment. It sits where external promise meets internal experience, and it hears both candidates and employees.
But Employer Branding cannot independently fix underlying organisational problems. If incentives, processes or leadership behaviours contradict the promise, a better campaign only widens the gap. Real progress needs shared ownership with leadership, People teams and the business.
Seeing culture as a system helps Employer Branding play its most useful role: making the gap visible, explaining it credibly and helping the right people act on it.
About the creator
Stanimira Kovacheva
I am an international Employer Branding Consultant and the founder of Power Consult. I help organisations build employer brands that are grounded in the real employee experience, connecting brand, people strategy and leadership so the promise and the reality support each other.
Culture Debt Lab grew out of that practice. It shares openly the questions I bring to client work, in the hope that more teams can start these conversations with clarity and care.
